How We Work

A method, not a menu.

Every engagement runs through the same five stages — Discover, Diagnose, Design, Deliver, Drive. We don't recommend anything until we can show you why.

A five-stage method for owner-led businesses: from finding the real problem, to building the systems that fix it, to knowing when you need less of us.

Why a method

The stages don't change. What we find inside them does.

Every engagement follows the same five stages. What changes is what we find inside them — and what your business needs as a result.

We work this way because the alternative — starting with a solution and hoping it fits — is how most business advice fails.

“We don't recommend anything until we can show you why.”

The five stages in detail

What actually happens, in order.

1
Discover First, always

We learn how your business actually works — sitting with you, talking to your team, watching how work moves through the office, and rebuilding twelve months of your numbers so we can see which parts genuinely make money.

We spend proper time on what you want, from the business and from your own life. In an owner-led business those are the same question — and a strategy that ignores it doesn't get implemented.

You receiveA business and owner profile, a clear picture of your current numbers, and a confirmed statement of the problem worth solving.
2
Diagnose Before any fix

We find the real problem, not the presenting symptom. “Revenue is down” is a symptom. “One branch converts enquiries at half the rate of the other because nobody owns follow-up” is a cause — and only the second can be fixed.

We put a number on it, so you can see what it's costing you, and we rank the problems so you know which two matter now.

You receiveA diagnostic report with the root causes, the evidence behind them, and a prioritised list.
3
Design Weeks 8–12

We set the three-year direction and turn it into a sequenced plan — what happens first, what happens after, who owns each piece, and what has to be true before the next stage starts.

Where there's a genuine choice, we give you options with honest trade-offs and a clear recommendation. You decide. A plan the owner didn't choose doesn't survive its first difficult month.

You receiveA strategic intent document, a solution roadmap (including HR and marketing plans), and a plan for the first ninety days.
4
Deliver Ongoing

This is where most advice stops, and where we start doing the work. Our team builds and runs what the plan calls for: HR structure and records, marketing and enquiry systems, and the technology underneath.

You're not handed a report and left to implement it — you get a team, a written scope, and someone accountable. And if you'd rather build your own team than buy managed services, we create the roles, advertise, recruit, select, onboard and manage performance for you.

You receiveWorking systems, in use, with documentation you keep.
5
Drive Monthly · quarterly

Every month you get a report that connects activity to outcomes — not a list of tasks completed. Every quarter we sit down, look at what the evidence says, and adjust the plan.

This is also where growth decisions get made properly. When the business is genuinely ready, we help you open the next office — another town, state or country — using the same method: understand the market, test whether the numbers work, design the operating model, then build it. Expansion is scoped and priced separately.

You receiveMonthly reporting, quarterly reviews, and an honest recommendation about what you need next — including when you need less of us.
Working together

What working together actually looks like.

A fortnightly working session

Not a status update — a working conversation about the decisions in front of you.

A monthly report, one or two pages

What moved, what didn't, the numbers, and what needs your decision.

A quarterly review

We step back, test the plan against the evidence, and change it if the evidence says so.

A written scope for every service

So nothing is ambiguous, and nothing quietly expands.

FAQ

Straight answers.

Discover, Diagnose and Design take about three months in total. Deliver and Drive are ongoing, for as long as they're useful to you.
No. Many clients engage only for the first three months to get a diagnosis and a plan, then implement it themselves or with someone else. That's a legitimate and complete outcome.
You may well be right, and we'll tell you if you are. But the presenting problem is often a symptom of a different cause, and committing money to the wrong fix is more expensive than three weeks of proper diagnosis.
Yes — in other towns, states and countries: assessing the market, testing whether the numbers work, designing how the location will operate, and supporting the launch. Expansion work is scoped and priced separately from the retainer.

Now — the specifics.

You understand the method. The next question is the concrete one: what exactly will you do for my business? That's what What We Do answers.
